Ingebrigt Steen Jensen har skrevet en bog der bør læses af alle der vil have det sjovt på deres arbejde. Bogen hedder "Ona Fyr. For deg som vil lykkes sammen med andre". Jeg tror ikke den er udkommet på dansk, men den blev, da den udkom i Norge i 2002, solgt i over 70 000 eksemplarer. Bogen handler kort og godt om hvordan man lykkes sammen med andre mennesker, hvad enten det drejer sig om professionelt i arbejdslivet, på et fodboldhold eller i en frivillig organisation eller forening. Kort sagt i alle sammenhænge hvor man skal samarbejde med andre. Den beskriver, på en sjov og let tilgængelig måde, hvordan man motiverer og arbejder sammen for at nå et mål.
Forfatteren er en mand med mange års baggrund fra reklame- og kommunikationsbranchen, og har bl.a. stået bag reklamer for IKEA og Lillehammer OL i 1994. Han er medstifter af det norske reklamebureau Dinamo (www.dinamo.no).
Mange af bogens pointer er hvad jeg vil kalde sund fornuft og anstændighed overfor andre mennesker, men dette er kvaliteter der åbenbart, ifølge forfatteren, ikke er selvfølgelige i businessverdenen. Bogen favner bredt, men det der umiddelbart fangede min interesse var hans beskrivelse af arbejdet med visioner og værdier i en virksomhed. Jeg har selv været en af dem, der som almindelig menig medarbejder har tænkt GAAAAB når virksomhedens visioner og værdier er blevet bragt på banen, og en af dem, der aldrig rigtig har forstået hvad vi nu skal bruge det til. Nu forstår jeg for det første hvorfor jeg har tænkt GAAAAB, men også hvordan man skal udvikle og arbejde med visioner og værdier - også som almindelig menig medarbejder.
Hans hovedpointe i denne sammenhæng, er at for det første at det vigtigt at udvikle en "stammekultur" i organisationen, foreningen eller hvor man nu befinder sig. Det er vigtigt at have en fællesskabsfølelse der sikrer at alle er med til at trække læsset - og at alle trækker i den rigtige retning. Dette kræver GLÆDE. Altså uden glæde kan man lige så godt pakke sammen, og pisken duer ikke som motivator når man skal arbejde sammen - "Man kan plage folk til mye, men ikke til å lykkes". Det opnår man gennem at etablere en stærk kultur eksempelvis gennem ritualer og sjove påfund. Hos Dinamo har de en luftsirene, som de sætter i gang hver gang de får en ny kunde. Dernæst kræver stammekulturen at man har et fælles begrebsapparat, og at dette begrebsapparat har et indhold, der rykker. Begreber som strategi, fx rykker ikke særlig meget. Derimod vil begreber som kreativitet, glæde, galskab og lidenskab være gode begreber at lægge til grund i udviklingen af stammekulturen.
Stammekulturens hensigt er at skabe loyalitet - på den gode måde. Der findes én type loyalitet der er snærende og hæmmende, og denne type er ikke gavnlig. Men der er også en anden type loyalitet, der er fri og emotionel, og denne loyalitet fører til at folk deler. Og her er vi så fremme ved en gennemgående pointe i bogen; At deling skaber vækst. Man kan dele alt - til og med penge - og det vil skabe vækst. I denne tid efterspørger folk ikke materielle værdier - heller ikke på sit arbejde. Værdier som arbejdsmiljø, trivsel og udfoldelsesmuligheder vejer stærkere, og her kan man, hvis man har opbygget en stærk stammekultur, opleve at medarbejdere vægter at kunne dele - ideer, viden, kunder, osv. - og at dette skaber vækst i virksomheden.
Her er det så at visionerne kommer ind i billedet. Visionen er vigtig at have hvis en virksomhed eller en forening skal lykkes over tid. Her er det også at Ona fyr kommer ind i billedet. Ona fyr er et fyrtårn på Norges vestkyst, hvor grundlæggerne af Dinamo etablerede firmaet i 1997. Et fyrtårn er noget der skal lyse i det fjerne, og er ikke et mål i sig selv. På samme måde er det med virksomhedens vision; den er ikke et mål der skal nås, men noget man skal styre i retning af. Forfatteren definerer vision således: "En visjon er svaret på hvorfor vi går på arbeid". Det handler om at gøre tydelige valg, og netop det her med at foretage valg, er noget der kendetegner mennesker og arbejdspladser med succes. Man skal som virksomhed have konkrete holdninger til livet, mennesker, kolleger, til hvad som er vigtigt og hvad der giver mening. Det gælder for den private virksomhed, for kommunen, for skolen og for fodboldholdet. Som et eksempel på en god vision, nævner forfatteren fx Disneys vision: "We want to make people happy". Den er kort, giver energi og viser en konkret retning at arbejde mod. En person der arbejder i Disney, går således på arbejde for at gøre folk glade - hvilket jo må siges at være en god grund for at gå på job.
Noget andet man også skal bruge hvis man vil lykkes sammen med andre mennesker, er et værdigrundlag. Værdierne er de få, stærke begreber, der skal kendetegne virksomheden i alt hvad de laver. Værdierne skal altså være nogle særdeles velvalgte ord, og i stedet for at gå efter værdier vi kan leve med, skal vi gå efter værdier vi ikke kan leve forruden. Når en virksomhed så skal vælge sine værdier, handler det i stor grad om at vælge fra og finde frem til hvad man nu virkelig ikke kan leve forruden. Værdiernes opgave er at føre os frem mod visionen, gøre os tydelige og til at hjælpe med at tage beslutninger i hverdagen. Et kendetegn ved værdierne er at der bliver mere af dem når de deles. Således skal man på Dinamo være engageret, generøs, inkluderende og modig. Det er virksomhedens værdier, og det er også kendetegnende ved de mennesker der arbejder der.
Forfatterens budskab er uden tvivl at arbejdet med visioner og værdier ikke er noget der skal isoleres på direktørgangen, og ellers rammes ind og hænges op på væggen så de øvrige medarbejderne også kan se dem. På den måde bliver værdier såvel som visioner absolut intet værd. Der er med andre ord et langt stykke vej tilbage for mange virksomheder endnu på dette område. Efter at have læst bogen, er det især en ting der sidder tilbage - netop at de gode værdier er dem der bliver mere af når de deles. Det tror jeg nok vil være en god huskeregel at have i baghovedet i værdiarbejdet.
